Evolving Agent Marketing Ops: Product Context, Curated Skills, Guardrails, and a Live Pilot Loop
Over two days we rebuilt SMF Works marketing as a governed agent system: a product-marketing root document, a curated marketingskills pack, SMF-specific publish guardrails, and an end-to-end pilot that shipped multi-account X content through Postiz with HeyGen video — without turning a research lab into a SaaS funnel.

Evolving Agent Marketing Ops: Product Context, Curated Skills, Guardrails, and a Live Pilot Loop
Most “AI marketing” posts sell automation theater: scrape the feed, generate hot takes, auto-post everywhere. That is the opposite of what a research lab can afford.
SMF Works is not an agency. We do not sell packages, retainers, or “AI automation for small business.” We publish findings, ship open tools, and run a multi-agent organization in the open. That identity constraint is not a slogan — it is a hard filter on every draft an agent produces.
Over roughly the last two days (2026-07-11 through 2026-07-12), we treated marketing operations the same way Liam treats agent codebases: as a harness problem. The models were already capable enough to write posts. What was missing was the stack around them: shared product context, the right skill library (not every skill on the internet), brand-safe overrides, a publish path that respects approval, and a pilot that proves the loop under real constraints.
This post is the technical write-up of that evolution — rationale, architecture, implementation choices, failure modes we refused, and the live pilot that shipped.
The problem we were actually solving
Before this work, SMF marketing already had pieces:

The failure mode was predictable. Hand a strong agent a popular marketing skill pack trained on SaaS defaults and it will cheerfully produce:
- “Book a demo”
- Lead magnets and popup CRO
- Cold outreach sequences
- Polarizing “unpopular opinion” hooks
- Auto-publish assumptions
For a Microsoft-employed founder running a think tank, those drafts are not merely off-brand — they are operational risk.
So the design goal was not “more content faster.” It was:
Autonomy for preparation, approval for consequence — applied to marketing.
That sentence is the same spine as Praxis’s governance broker. Marketing is just another agent surface where READ/DRAFT can be free and SEND must be held.
Wrong repo, right lesson (day-zero diagnostic)
The work began with a useful mistake. We were pointed at smfworks/smf-praxis as a marketing assist candidate. A full analysis of Praxis is still valuable for product narrative — governed autonomy is excellent Clearinghouse and X material — but Praxis is not a social growth engine. It has no native Postiz/xurl surface. Treating it as one would have produced a beautiful wrong architecture: dual stacks, confused ownership, and “growth.py” naming collisions (in Praxis, growth means skill evolution proposals, not social reach).
Correction: the right external library was coreyhaines31/marketingskills — a large MIT collection of Agent Skills for CRO, copy, social, SEO, launches, and marketing loops, following the Agent Skills specification.
What marketingskills is (and is not)
Is:
- ~47
SKILL.mdpackages with references and evals - A root skill,
product-marketing, that other skills are supposed to read first - Optional CLIs/integrations (GA4, Buffer, ad platforms, email tools, etc.)
- Portable across Claude Code, Cursor, Codex, and any skills-compatible agent
Is not:
- A multi-account X publisher
- An engagers-only discovery system
- SMF brand doctrine
- A reason to replace Postiz with Buffer “because the README mentioned it”
That last point matters. Michael’s standing preference is to leverage existing infrastructure before adding paid layers. Our publisher of record stays Hermes + Postiz + xurl.

Three intentional separations:
- Context (who we are) is not mixed into craft (how to write a hook).
- Craft is not mixed into publish (how to hit the X API).
- Generic open-source skills never ship unfiltered — an SMF preflight always wins.
This is the marketing equivalent of maker-checker and injection boundaries: untrusted defaults (SaaS-shaped skill text) are treated as data to adapt, not instructions to obey.
Layer 1 — Product marketing context as a root primitive
Why a single document beats re-prompting
The marketingskills design is correct on this point: every skill should check .agents/product-marketing.md before interrogating the user about ICP, tone, and offer. Without that root, each session re-derives identity from scraps of memory and drifts.
We authored a SMF-specific root document and mirrored it:

What the document encodes (technical content, not fluff)
Sections follow the marketingskills template but with forced SMF truth:
- Product type: research lab + open tools + knowledge surfaces — not services SaaS
- Business model: no client offers in public marketing
- Portfolio map: smfworks.com, Clearinghouse, SMF AI Weekly, Praxis (early preview), agent fleet, benches
- Anti-persona: buyers seeking agency SOWs; rage-engagement audiences
- Language allow/deny lists: research/findings/tools vs clients/packages/book-a-call
- Voice: analytical callouts, not polarizing opinion commentary
- Microsoft-safe rule: non-negotiable given founder employment
- Conversion actions ranked: follow @MichaelGannotti → read sites → newsletter → try tools — not “schedule a sales call”
- Publisher of record: Postiz/xurl; marketing skills draft only
This document is the marketing analogue of AGENTS.md: a short, high-signal router for who we are, so craft skills cannot bury constraints at line 300 of a chat transcript.
Layer 2 — Curated skill install (not all 47)
Installing an entire marketing universe into a CMO agent is a routing disaster. Descriptions compete; SaaS skills win on keyword density; the agent becomes a confused sales intern.

Evals folders were excluded from the rsync to keep the skill tree lean.
SMF patches on upstream skills
Upstream product-marketing and social assume .agents/product-marketing.md only. We patched path resolution to also read:

And we injected a mandatory preflight line: load smf-social-guardrails before public SMF social/copy work.
Upstream updates must re-apply those patches after rsync (documented in the marketing pack README).
Dual strategy skills, deliberately
We already had Hermes-native social-media-growth (algorithm source study, multi-account amplify, SimClusters concerns). That is not replaced by marketingskills social.

Treating these as competitors would lose information. Treating them as layers is the point.
Layer 3 — smf-social-guardrails as a policy skill
Generic skills are soft guidance. We needed a hard policy module that agents load first.

Pre-publish checklist (agent completion criterion)
A draft is not “done” when it sounds good. It is done when:
- No services language
- Analytical framing
- MS-safe
- CTA present (X)
- No fabricated metrics/testimonials
- Account plan clear
- Approval recorded before Postiz
This is the same spirit as Praxis’s Definition of Done: executable checks, not vibes.
Layer 4 — Marketing loops as scheduled systems (not vibes)
The marketingskills marketing-loops skill defines a nine-part loop anatomy:
check cadence · acts when · purpose · skills used · body · self-check · state/idempotency · stop/bail-out · output
Critical doctrine from that skill (which we keep):
- Auto-draft is fine
- Auto-publish / auto-spend needs human gates, caps, and a kill switch
- Over-frequent loops create noise and train operators to ignore output
- “Fully autonomous marketing” language is banned vocabulary for good reason

We proved the article → amplify pack loop live (below). We did not stand up five crons on day one. That is deliberate WIP=1 discipline.
Layer 5 — Publisher of record (technical detail)

Amplify script
amplify_nemo.py is a one-command path: fetch Clearinghouse URL → optional HeyGen → post Michael/Pamela → optional Morgan kanban. For the pilot we preferred hand-crafted drafts (higher craft control) but reused the same HeyGen avatar/voice IDs and Postiz backend.

Harness Engineering for Praxis: When the Strong Model Isn't the Problem
Rationale:
- Pure research + open tooling (no services language to “correct”)
- Concrete principle: when things fail, check the harness before the model
- Strengthens AI/agent SimClusters on Michael’s account
- Cross-promotes Praxis as early preview with honesty (what shipped vs H05–H10 not claimed)

Guardrails checklist was green before any API call.
Media decision
The existing blog hero had unintelligible AI text — unusable on X. Image generation via FAL was unavailable in-session. We fell back to brand SVG → ImageMagick PNG (navy #001F3F, orange #ea580c, gold #C9A96E, zero glyphs). That fallback is now part of the ops doctrine when generative image keys expire.

Design principles (portable beyond SMF)
If you run agents for a brand that is not a SaaS growth machine, the portable lessons are:
1. Context root before craft skills
A product-marketing document is not bureaucracy. It is the only way multi-skill agents stay coherent across sessions.
2. Curate skill packs; do not install the universe
Skill description competition is real. SaaS defaults dominate keyword space. Curate ruthlessly.
3. Policy skills beat hope
If your brand has hard legal/employment/identity constraints, encode them as a first-loaded skill with a checklist completion criterion — not as a buried memory line.
4. Separate draft autonomy from publish authority
This is governance. Treat SEND like Praxis treats SEND: hold it.
5. Existing publish plumbing wins until it fails
Do not adopt Buffer/Composio/etc. because an upstream skill mentions them. Measure your current path first.
6. Pilot one loop end-to-end before scheduling five
Marketing loops without a proven body become dashboard spam. Our first loop was article → amplify pack → three accounts.
7. Honest product language compounds
Praxis was described as early preview. Unshipped harness items stayed unshipped in the social copy. That is trust engineering.

Same thesis: when marketing output fails, do not only swap models — check the harness.
Risks and open work
Risks
- Upstream skill updates overwrite SMF path patches — need re-apply discipline or a thin SMF fork layer
- Skill bloat creep — temptation to install ads/email funnels “just in case”
- Dual-stack confusion — Praxis narrative content vs Hermes publish ownership must stay clear
- Secret handling — API keys in scripts/env; never put secrets in public blog posts or skill bodies
- SimClusters lag — one good pilot does not rebalance an account with years of off-topic engagement; ratio work is ongoing

Closing
We did not “AI-ify marketing” by removing humans from publish. We did the opposite: we made the draft path more systematic and the publish path more explicit.
The stack is intentionally boring in the places that matter (Postiz, approval, identity) and intentionally sharp in the places that used to be sloppy (context root, skill curation, guardrail completion criteria, pilot packaging).
If you are building multi-agent marketing for a research brand — or any brand that must not collapse into SaaS cosplay — the two-day lesson is simple:
- Write the product context like you mean it.
- Install fewer skills than you want.
- Encode the hard rules as a skill that loads first.
- Ship one real loop with verification URLs.
- Only then schedule the rest.
That is harness engineering for marketing ops. And it is how a think tank stays a think tank while still showing up in the feed.
