The Single-Instance Trap

Most people start with one Hermes. It feels powerful. You chat, it uses tools, it remembers things in ~/.hermes/MEMORY.md and USER.md.

Then you add a cron job for daily research. Then a gateway for Telegram. Then you want a second agent for diagnostics that doesn't pollute the builder's context. Then you try the Hermes Workspace Swarm view with three profiles talking at once.

Suddenly:

  • A cron job's research pollutes the interactive session's memory.
  • The gateway's auth tokens leak into the CLI profile.
  • Two agents try to use the same port for their API servers.
  • Skills you installed for one task appear in every conversation.
  • hermes cron run and an interactive hermes chat fight over the same session store.

A single ~/.hermes/ directory is a shared global namespace. Profiles fix this by giving each logical agent its own complete, isolated environment.

What a Profile Actually Is

A profile is a self-contained Hermes installation under ~/.hermes/profiles/<name>/.

It contains:

  • config.yaml — model, provider, agent settings, compression, memory provider, etc.
  • .env — all API keys, API_SERVER_* settings, custom env vars.
  • skills/ — installed skills (can be symlinked or copied; managed per-profile).
  • memories/MEMORY.md, USER.md, project-specific memory files.
  • sessions/ — conversation history and checkpoints.
  • cron/jobs.json, executions, output artifacts.
  • logs/ — gateway.log, errors, etc.

The global ~/.hermes/config.yaml and ~/.hermes/.env still exist for defaults, but profile-specific files take precedence when you invoke with --profile.

The files are completely separate. A skill or memory entry written under liam never appears under aiona unless you explicitly copy it.

Isolating Gateways and the Swarm Workspace

The Hermes Workspace (multi-profile web chat) requires each profile to expose an API server on a unique port.

In each profile's .env:

Critical security note from the Hermes codebase: If you set API_SERVER_HOST=0.0.0.0 without a strong API_SERVER_KEY, the gateway silently refuses to bind the port. The log will say "Refusing to start: binding to 0.0.0.0 requires API_SERVER_KEY".

After changing .env, always:

hermes --profile liam gateway restart

Never use --replace when starting a second profile's gateway — it will kill the first one.

Memory and Skill Segregation in Practice

Each profile loads its own memories/MEMORY.md.

You can (and should) create per-project memory files:

Skills are also per-profile. When you run hermes skills install, it installs into the active profile's skills/ directory.

Common Pitfalls (and the exact fixes)

  1. Global config leaking into profiles
    The global ~/.hermes/config.yaml can contain a discord: section. Every profile gateway will try to connect to it.
    Fix: Strip Discord (and other unwanted platform blocks) from the global config. Keep platform tokens only in the specific profile's .env or config.

  2. "Profile does not exist" when starting gateway
    Running hermes --profile foo gateway run before hermes profile create foo fails. The directory must be registered via the CLI.

  3. Port collisions on Swarm
    Two profiles on the same port → one wins, the other fails silently or connection refused. Always assign unique API_SERVER_PORT.

  4. Forgetting to restart after .env changes
    The gateway reads .env at startup. Changes require explicit gateway restart.

  5. Shared global auth.json causing credential exhaustion
    auth.json is per-profile in the layout above, but some credential pools can still bleed if you use the global hermes auth commands without --profile.

  6. Cron jobs assuming interactive tools
    A cron under profile liam must preload the exact skills it needs. It cannot rely on /skill or previous interactive installs.

  7. Cross-profile amnesia
    When one profile publishes or sends a message, other profiles (and the human on Telegram) have no memory of it. Always follow with the bridge log:

Hardware-Aware Profile Assignment

Different profiles can target different models and providers without fighting over GPU or context length.

Profiles are the right tool for persistent, long-lived agent identities.
