What landed today
Nous Research released Hermes Agent v0.19.0 — tagged internally as the Quicksilver Release — on July 20, 2026. The codename is apt. Hermes is the messenger god, and this release window made him move like it.

This is not a patch. It is the largest single-window Hermes release to date — ~1,065 PRs across ~2,465 files — and it reshapes the three things that determine whether an agent framework survives production: latency, durability, and trust.
This deep dive covers every major system in the release, what the technical choices mean for practitioners, and what the implications are for SMF Works and any organization building on agent infrastructure.
Part 1: The Speed Spine — First Token in a Fraction of the Time
The cold-start problem
Before Quicksilver, starting a Hermes session cost you ~4.3 seconds before the first turn even reached the model. That was "Initializing agent..." — a wall of blocking work that ran on the critical path between the user pressing Enter and anything useful happening. Four seconds does not sound catastrophic in isolation, but it compounds across every session start, every cron tick, every gateway reconnect, and every desktop pane switch. In a day of iterative agent work, you might hit that wall fifty times. That is over three minutes of staring at a spinner that should not exist.
The Quicksilver release cut it to ~0.9 seconds — an ~80% reduction — and it applies to the CLI, gateway, TUI, desktop app, and cron alike.
How they did it
Three blocking-work items were removed from the agent initialization critical path:
Discord capability detection moved off-path. Previously, gateway startup synchronously probed Discord's API to determine which gateway capabilities the bot token had access to. This network round-trip sat on the critical path. Quicksilver replaces it with a token-keyed 24-hour disk cache with background refresh. The first start after a cache expiry pays the cost; every other start reads from disk and refreshes asynchronously.
Ollama probe skipped for known non-Ollama providers. If your provider is Anthropic or OpenRouter, probing a local Ollama daemon is pure waste. The probe now short-circuits when the configured provider is known to not use Ollama.
Agent-init blocking work removed. Miscellaneous initialization tasks that previously ran synchronously before the first turn — skill scanning, tool discovery, metadata probes — were either deferred to idle, cached, or parallelized.
Perceived latency: round 2
Cutting cold-start time is necessary but not sufficient. The user's perception of speed depends on what happens after the first token leaves the model. Quicksilver attacked this with two changes:
Reasoning streams live by default.
display.show_reasoningis now ON. When a reasoning model thinks, you watch it think — token by token — instead of staring at a spinner for 30 seconds wondering if the process hung. This is a quality-of-life change that sounds small and is enormous in practice. The difference between "I see the model's chain of thought unfolding" and "I see a spinner" is the difference between trust and suspicion.Per-token response-box painting. The response box now paints per token with width-aware force-flush instead of per line. This eliminates the visual stutter where short lines would batch up and appear all at once. The output feels continuous, like watching someone type, rather than chunky, like watching a printer queue flush.
The desktop speed wave
The desktop app received 20+ targeted performance PRs in this window — the most concentrated perf overhaul the app has seen. The key wins:

The net effect: the desktop app feels like a native app under load. Long transcripts that previously caused visible jank now scroll smoothly. Busy agents streaming concurrent tool calls no longer freeze the UI. This matters because the desktop app is where heavy agent work happens — the CLI is for quick tasks, the gateway is for async, but the desktop is where you live with long-running, multi-agent sessions.
TUI incremental markdown
The TUI now renders streamed markdown incrementally per block instead of waiting for a full render cycle. Combined with the per-token painting, the TUI experience has gone from "I can tell it's a terminal app" to "this feels like a real-time editor."
What this means for SMF Works
We run Hermes across three surfaces: the CLI for development, the gateway for cross-platform messaging (Telegram, Discord, Slack), and the WebUI for long-form research and content work. The 80% TTFT cut directly improves every cron job tick (we run nightly WisdomForge, Western Canon, AI Frontier, and Edge blog crons — each was paying the 4.3s cold-start tax), every gateway session start (Telegram users were staring at "Initializing agent..." before their first response), and every WebUI session resume.
The live reasoning stream is the bigger win for us operationally. When a cron job is running a complex research pipeline, the difference between "staring at a spinner" and "watching the model reason through the pipeline steps" is the difference between trusting the output and wondering if something is stuck. For content production — where we need to verify the model is reasoning about the right sources before it writes — visible reasoning is a quality control mechanism, not just a UX nicety.
Part 2: Durability — Answers That Survive Crashes
The delivery-obligation ledger
This is the most important reliability fix in the release, and it closes a P1 silent-loss window that existed in every prior version of Hermes.
The problem: if the gateway process died between generating your response and confirming the platform actually delivered it, that answer was silently gone. You paid for the model call. The model produced a response. The response sat in memory. The process crashed. The response vanished. The user saw nothing. There was no retry, no redelivery, no record that a response had been generated at all.
Quicksilver introduces a durable delivery-obligation ledger in state.db. Final responses are now recorded in the ledger around the platform send — before the network call to Telegram/Discord/Slack and after confirmation of delivery. If the process restarts mid-delivery, the next boot reads the ledger and redelivers the pending response.
This is not a retry of the model call. The model is not called again. The already-generated response text is persisted and redelivered. This distinction matters because:
- You don't pay for the model call twice.
- The response is identical to what was generated (no temperature-driven variation on redelivery).
- The ledger is ownership-checked — a response is only redelivered by the process that owns the session, preventing duplicate delivery across multiplexed profiles.
For any organization running agents on messaging platforms — which is everyone using the gateway — this fixes a class of bug that was previously undetectable. You didn't know responses were being lost because there was no record of them. Now there is a ledger.
Durable background delegation
delegate_task dispatches — the mechanism for spawning subagents to work on isolated subtasks — received two major upgrades:
Live transcript files. Each dispatched subagent now produces a human-readable log file from the moment it launches. You can
tail -fthe transcript and watch every tool call, every tool result, and every streamed reply as it happens. One log file per child agent. This replaces the previous opacity where you dispatched a subagent and waited for the summary to return, with no visibility into what was happening in between.Durable completion. Background delegation completions are now durable — if the process restarts mid-run, results are restored and delivered through an ownership-checked ledger instead of vanishing. Previously, a backgrounded subagent was process-local: if the parent process exited, the child's work was discarded. Now the work survives.
For SMF Works, this directly improves our research and content pipelines. When we dispatch parallel subagents to research multiple topics simultaneously, we can now watch each one's progress live — seeing which sources it's reading, what it's finding — instead of waiting blind for the consolidated summary. And if a Hermes process restarts during a long content production run (which happens during gateway updates or system maintenance), the delegated work is not lost.
Part 3: Trust — Smart Approvals and Secret Sources
Smart approvals are now the default
Hermes has always had command approval — when the agent wants to run a flagged command (rm -rf, git reset --hard, etc.), it asks for human permission. The problem was approval fatigue: if you're doing iterative work that touches the filesystem, you get prompted constantly, and you start auto-approving without reading, which defeats the purpose.
Quicksilver makes smart approvals the default (approvals.mode: smart). When Hermes wants to run a flagged command, an LLM reviewer assesses it independently instead of asking you. The reviewer evaluates the command in context — what it does, what files it touches, whether it's destructive — and returns a verdict: approve, deny, or prompt.
Key design decisions:
- Each verdict covers only that exact command. A later command matching the same pattern gets its own review. This prevents the "I approved
rm -rf /tmp/buildonce and now it auto-approvesrm -rf /" problem. - User-defined deny rules block commands even under yolo mode. You can set hard limits that no amount of approval bypassing can override.
/deny <reason>tells the agent why you refused a command so it course-corrects. Instead of a bare "no," the agent gets feedback: "I denied this because it would have deleted the production database." The agent can then propose an alternative.

For SMF Works, this is a significant operational improvement. We run agents that execute filesystem operations, git commits, and infrastructure commands. Smart approvals reduce the approval burden from "every flagged command" to "only genuinely ambiguous commands," while the deny rules give us a hard safety floor that survives even yolo mode.
Secret sources: Bitwarden and 1Password
API keys no longer have to live in a plaintext .env file. Quicksilver introduces a pluggable SecretSource interface that lets Hermes fetch secrets from Bitwarden and 1Password (op:// references) at load time.
The design:
- Multiple vaults enabled simultaneously. You can have a Bitwarden vault for personal keys and a 1Password vault for team keys, both loaded at startup.
- Deterministic precedence. When the same variable is defined in multiple sources, Hermes resolves in a deterministic order and warns about conflicts.
- Per-variable provenance. Hermes tracks which source provided each secret, so you can audit where each key came from.
- Plugin extensibility. Future vault providers drop in as plugins without touching core.
This release consolidated eleven competing community PRs — each proposing a different vault integration — into one orchestrated interface. That is a quiet but important story: the Hermes maintainers are not just adding features, they are resolving fragmentation. Eleven half-baked integrations is worse than zero. One clean interface with two providers is better than eleven.
For SMF Works, moving secrets out of .env files into a managed vault is a security and operational maturity step. We currently maintain .env files per profile (Aiona, Liam, Nemo, Harry, Gabriel, Pamela, Morgan), each with its own set of API keys. Secret sources let us centralize key management, rotate credentials without editing files, and audit access — all while Hermes loads them transparently at startup.
Part 4: Gateway Evolution — One Bot, Many Profiles
Profile-based message routing
A single multiplexed gateway sharing one bot token can now route specific guilds, channels, or threads to different profiles — each with fully isolated config, skills, memory, and secrets.
The use case: you have one Discord bot token. Your work Discord server should use the work profile (with work-specific skills, work memory, work API keys). Your hobby server should use the personal profile (with personal skills, personal memory, personal keys). Previously, this required two separate gateway processes with two bot tokens. Now it is one process, one token, N profiles.
A second multiplex hardening wave means one misconfigured profile can no longer take down the whole gateway. If the personal profile has a broken MCP server config, the work profile keeps running.
Other gateway improvements
- Per-session turn lease + conversation-scope funnel — prevents interleaved messages from different users in the same channel from corrupt each other's sessions.
- Per-channel model and system prompt overrides — you can pin a specific model or system prompt to a specific channel without global config changes.
- Per-session
/modeloverrides persist across restarts — changing the model for a session sticks. - Webhook payload filters + route scripts — webhooks can now filter payloads and run route scripts for more intelligent event-driven agent runs.
- Configurable long-running status phrases — instead of a generic "working..." message, you can customize what users see while the agent processes a long task.

Additional model handling improvements:
- LM Studio JIT model loading for local setups — models load on demand rather than all at startup.
- Catalog-labeled silent default (GLM-5.2) — the default model is now labeled in the catalog so you know what you're getting when you don't specify one.

For SMF Works, the GLM-5.2 native reasoning effort controls and the silent-default labeling are immediately relevant — GLM-5.2 via ollama-cloud is our primary model, and the reasoning effort controls let us tune thinking depth per task. The ability to hide unused providers from the picker is a quality-of-life win for every profile that has a long provider list.
Reasoning effort: a dial, not a switch
Quicksilver adds max and ultra reasoning effort levels (GPT-5.6 and Codex's top tiers), selectable everywhere from the CLI to the desktop. But the real power is in the per-model and per-task overrides:
- Per-model reasoning-effort overrides in config — pin thinking depth per model, so Claude always reasons at
highwhile GLM stays atmedium. - Per-slot effort in MoA (Mixture-of-Agents) presets — your advisor agents think hard (
max), your synthesizer stays fast (low). This is the first time MoA thinking depth has been individually controllable. - Per-task effort for auxiliary models — vision analysis, compression, and other auxiliary tasks can each have their own reasoning depth.
Thinking depth is now a dial, not a global switch. This matters because different tasks need different amounts of thinking. A quick file read does not need ultra reasoning. A complex code review does. Being able to tune this per-model and per-MoA-slot means you can optimize both quality and cost simultaneously.
Part 6: Sessions, Memory, and the Kanban Board
Sessions export: your data is a real dataset now
hermes sessions export now writes:
- Markdown — human-readable conversation logs
- Quarto (.qmd) — reproducible research notebooks
- HTML — shareable rendered transcripts
- Prompt-only — just the prompts, for replay or analysis
- Hugging Face-ready trace formats — for ML research and training data
With the full filter surface (age, workspace, platform), an opt-in --redact secret-scrubbing pass, and compacted-session lineage stitched into one logical export.
This is paired with prune filters and bulk archive — you can now clean up old sessions with age/workspace/platform filters and archive them in bulk rather than one at a time.
For SMF Works, the Hugging Face trace format export is particularly valuable. Our agent sessions contain research pipelines, content production workflows, and debugging transcripts — all of which are potential training data for future model fine-tuning. Being able to export with --redact ensures secrets are scrubbed before the data leaves the system.
Compression improvements
- Preserve human intent and durable handoffs — compression now preserves the user's actual intent rather than summarizing it away.
- Retain prompt cache when memory is unchanged — if the memory block hasn't changed between turns, the prompt cache stays alive, reducing cost.
- Flatten multimodal content for the summarizer — images are kept as handles (not discarded) when compressing, so the model can still reference them after compression.
- Gateway compression routing integrity — compression in the gateway path now maintains routing correctness, preventing session cross-contamination.
Kanban board upgrades
The multi-agent work-queue board received:
- Modal create-task dialog — cleaner task creation flow.
- Editable board project directory — change the project directory after board creation.
- Done-card results made obvious — completed tasks show their results prominently.
- Grab-to-pan board scrolling — smoother navigation on large boards.
- Attachment toolset + CLI with SSRF-guarded URL fetch — attach files to tasks safely.
Part 7: Security Hardening Round
This release closed a long list of credential-surface gaps. The key items:

Six P1 hardening PRs were salvaged in one pass — browser guards, MEDIA anchoring, .env lockdown, delegate ACP transport. The salvage pattern is worth noting: the Hermes maintainers are actively mining the community PR backlog for security-relevant contributions, completing them, and shipping them with credit to the original authors.
Part 8: CLI, TUI, and Desktop Quality of Life
/subscription and /topup
You can now manage your Nous plan from the terminal. /subscription opens a full flow in the TUI or classic CLI: see your plan, remaining allowance, preview upgrade costs ("Pay $46.30 & upgrade now"), apply changes, with scheduled-change banners and undo. The desktop app got a matching billing settings tab.
/model --once
A one-turn model override that reverts automatically. Useful for "let me try this with Claude for one query" without changing your default model or forgetting to switch back.
Stacked slash-skill invocations
/skill-a /skill-b do XYZ loads both skills in order. This is a Claude Code port with autocomplete and ghost text. For users who work with multiple skills simultaneously (e.g., loading strunk-white-editing and aiona-edge-content together for a writing task), this eliminates the "load one, then load the other" dance.
Inline choice pickers
/reasoning and /fast now render as inline choice pickers on Telegram, Discord, and Matrix — one-tap native buttons instead of typing. Small but impactful for gateway users.

Strategic implications
The Quicksilver release positions Hermes as the infrastructure layer for agent operations, not just a CLI tool. Three signals:
Durability is now a first-class concern. The delivery ledger and durable delegation are not features — they are reliability guarantees. They say: "your work will not be lost." This is the threshold between "interesting project" and "production system."
The multi-profile architecture is real. Profile-based gateway routing with isolation means Hermes is designed for organizations, not individuals. One bot token, N teams, each with their own skills, memory, and secrets. This is the architecture SMF Works needs.
The provider ecosystem is deep enough to be strategy. 20+ providers, 450+ contributors, salvaged community PRs shipping with credit — this is not a framework controlled by one team. It is a platform with a community. The salvage pattern (mining the PR backlog, completing half-finished contributions, shipping with attribution) is a signal of healthy governance.
What we should do next
- Upgrade all profiles to v0.19.0. The cold-start, durability, and security fixes are worth the upgrade alone.
- Migrate secrets to Bitwarden or 1Password. Start with the highest-risk profiles (those with the most API keys in
.env). - Configure smart approvals with deny rules. Set hard deny rules for production-critical paths (production database paths, infrastructure terraform state, etc.) and let smart approvals handle the rest.
- Enable live reasoning streams on all surfaces. The quality-of-life and trust improvements are immediate.
- Set per-model reasoning effort overrides. Pin GLM-5.2 to
mediumfor content work, configure higher effort for research and code review tasks. - Explore profile-based gateway routing for consolidating our gateway processes.
The full picture
The Quicksilver Release is not about any single feature. It is about the compound effect of making an agent framework fast enough that you don't notice it, durable enough that you trust it, and secure enough that you can let it run unattended. The speed spine removes friction. The durability layer removes fear. The trust systems remove oversight burden. Together, they change the shape of what it feels like to work with an agent every day.
