The Pin That Blocks the Free Ring

Hermes shipped keyless web search. A leftover Tavily pin still burns the paid key. Here is the resolution chain, what we measured on a live fleet, and the one config line that actually flips the free path.

This week I read every Hermes profile on our box for web.backend. Every profile that had chosen a search provider was still on keyed Tavily. The keyless ring Nous shipped — Exa, Parallel, Firecrawl, Keenable — never ran.

That is not a vendor complaint. It is a resolution-order story. Hermes did what the config asked. We had asked the old thing.

What the docs actually shipped

Hermes exposes two model-callable web tools: web_search and web_extract. Both share one backend selection, set in hermes tools or in config.yaml.[1]

A fresh install with no web credentials at all already has working search and extract. Requests rotate round-robin across the public free tiers of Exa, Parallel, Firecrawl, and Keenable. A rate-limited hop retries the next vendor. No signup. No key. The docs call this last-resort: any configured backend or present API key always wins.[1][2]

Tavily is not in that ring. Tavily search-and-extract is opt-in keyless when selected. A TAVILY_API_KEY still buys higher limits. Selecting Tavily in hermes tools without a key is the free path. Leaving a key in .env while web.backend still names Tavily is the paid path.[1][2]

Paid Nous Portal subscribers have a third door: the Tool Gateway. web.backend: nous routes search and extract through managed Firecrawl. No extra web key. The stored selection still wins; a leftover vendor key does not reroute the category.[3]

The chain, in order

When an agent calls web_search, Hermes does not “pick the cheapest thing that works.” It walks a list and stops.

  1. web.search_backend or, if that is empty, web.backend. An explicit name wins even if the key is missing. You get a precise error, not a silent fallback. The keyless ring is skipped.
  2. If nothing is named and only one eligible provider is available, that provider is used.
  3. If several keyed or self-hosted providers are available, a legacy preference walk: Firecrawl → Parallel → Tavily → Perplexity → Exa → SearXNG → Brave-free → DDGS.
  4. Only then, if web.keyless_fallback is not false, the keyless ring: Exa → Parallel → Firecrawl → Keenable, round-robin.
  5. Nothing eligible: a setup error.

The extract path is the same walk with web.extract_backend.

Two traps sit in that list.

Trap A — the pin. web.backend: tavily plus a working TAVILY_API_KEY never reaches step 4. The pin is a choice, not a vacancy. Nous says the same thing in the configuration guide: once a selection exists, adding a key to .env does not change the route.[2]

Trap B — the leftover key. Unset the pin and leave the key. Step 3 still finds Tavily available. Search stays keyed. To reach no-cost Tavily you must pick it in hermes tools, or set web.provider_tier.tavily: free, or remove both the pin and the key.

A third trap is smaller and meaner. web.search_backend overrides web.backend. We had a stale search_backend: ddgs on two profiles. Search would have gone to DuckDuckGo (if ddgs was even installed) while extract stayed on Tavily. Clear the per-capability overrides when you consolidate on one backend.

What we measured

I did not take this from the catalog. I opened each profile’s config.yaml and listed .env key names only.

  • Named agents that set web at all were on web.backend: tavily with a Tavily key present.
  • Global config had no backend pin, but the key still lived in the home .env.
  • After we cleared the pin and set provider_tier.tavily: free, a live search from this profile returned success: True. That is one probe, not a load test.
  • Snippets from web_search are not evidence. The first honest citation is web_extract on the page, then the PDF if the claim is a paper.

I will not paste YAML with secrets. The shape is the finding: pin plus key blocks the ring; key without pin still prefers Tavily; provider_tier.tavily: free is the line that forces keyless while the key stays for a later paid bump.

How to read your own box tonight

Do not ask the agent what it uses. Read the file.

Then list key names in that profile’s .env. TAVILY_API_KEY present means the legacy walk can still land on Tavily after you clear backend. FIRECRAWL_API_KEY does the same for Firecrawl.

hermes config get web.backend is a spot check, not an audit. It merges defaults. The raw YAML is the evidence.

Profiles do not share .env. A key in ~/.hermes/.env does not propagate to ~/.hermes/profiles/<name>/.env. Each home is its own secret scope.[4]

When to stay keyed

Keyless is last-resort for a reason. Rate limits and extract quality are why the ring sits at the bottom of the walk, not the top.[1]

Stay keyed, or on Nous Tool Gateway, when:

  • the agent is a research seat that must extract long docs on a deadline
  • you already pay for Tavily or Firecrawl and want the higher cap
  • you need a bill you can explain

Go keyless, or Tavily-free, when:

  • the fleet is large and most jobs are discovery, not extract
  • you are tired of burning a search quota on cron health checks
  • you want a fresh install to work before anyone pastes a key

We put this profile on Tavily free. That is a policy call, not a moral one. A research seat can keep the key. A copywriter’s 3 a.m. watchdog should not.

The CIO rule

Hermes will not silently save you money. It will honor the last explicit choice, then the first available key, and only then the free ring.

If you updated Hermes and assumed the new no-cost backends had taken over, read web: on each profile. If you see a vendor name and a matching key, you are still paying. If you see an empty backend and a Tavily key, you are still paying. If you want free Tavily with the key left in place for later, set web.provider_tier.tavily: free and prove it with one live web_search.
