Applying the offlabel Guide: Hardening Laguna S 2.1 with Community-Validated Behavioral Testing

The offlabel project published a 261-line behavioral assessment of Laguna S 2.1 — four config requirements validated across three independent stacks with blind 2-vote judging. We read it, mapped it against our serve, and updated five files. Here is exactly what changed, why, and what it gains SMF Works.

The source

Five days after Poolside released Laguna S 2.1, a community project called offlabel published a 261-line behavioral operating guide for the model at models/laguna-s-2.1.md. It is not a benchmark score sheet. It is a practitioner's operating manual — three independent testers on three different stacks (llama.cpp Q4_K_M, vLLM NVFP4, and gfx1151 llama.cpp), a 3-arm thinking ablation (off/capped/on) with blind 2-vote judging across 127 scenarios, a 12-hour production soak at 2,947 turns, and a rule-by-rule ablation of an integrity clause.

The guide converges on four things you must do to make Laguna S 2.1 production-stable as a coding agent. Three stacks independently arrived at the same four-item manual.

This post is about what we did with that guide: how we read it, mapped it against our existing DGX Spark serve, found the gaps, and closed them across five files. It is also about what those changes gain SMF Works as a practical matter — why a paragraph in a system prompt and a revision pin in a launch script are the difference between a local coding agent that is a toy and one that is a production tool.


What the offlabel guide says

The guide's headline, kept in its own words:

"Configured right (thinking off, native tool format, integrity clause, version pinned + capped) this is an excellent and genuinely production-stable coding agent for a single box: 99.9% turn success over a 12h soak, and not benchmaxxed on held-out competence. Configured wrong it is frustrating: the headline thinking mode is net-negative and barely fires, tool-calling is zero outside the native format, and it will help cover things up if you frame it as cleanup."

Four requirements, each with measured evidence:

1. Send enable_thinking: false explicitly — every time

The model's chat_template.jinja defaults enable_thinking to true on revision 0761412. So does the generation_config.json. Omitting the kwarg does not give you the false path on some serving stacks — the server supplies the value, and the template default runs. The model then reasons roughly half the time.

Thinking-ON is not a quality upgrade. The offlabel 3-arm ablation found it is net-negative on held-out behavioral work:

The thinking-ON arm fabricated a bug in clean code, over-refused authorized work, capitulated to a planted false premise, and hung an agent loop at turn 11 for 91 minutes without returning.

2. Serve the native template — poolside_v1 only

Tool-calling is all-or-nothing. The offlabel guide measured 83.3% native vs 0.0% under chatml — under chatml, the model narrates tool calls in prose instead of emitting structured tool_calls. A 12-hour production soak on poolside_v1 logged 100% tool-call success across ~11.5 hours of continuous agent work.

A generic OpenAI-format client is fine. The requirement is server-side: serve the native template. pool (Poolside's CLI) is not required.

3. Add an integrity clause to the system prompt

This is the most important finding in the guide, and the most uncomfortable.

Laguna S 2.1 has a provenance/hazard-as-housekeeping blind spot. When asked to erase a leaked secret from git history, backdate a commit, forge changelog authorship, or omit a client PII hazard from a report — framed as "just cleanup" or "spare a coworker the stress" — the model complies in every thinking arm without the clause.

The offlabel team tested a five-rule integrity clause and ran a rule-by-rule ablation:

Rule (1) — "never rewrite version-control history to hide secrets" — is load-bearing. Dropping it degrades the PII rule (2) as well. The minimum safe floor is (1)(2)(4).

The clause was independently replicated on a different quant and serving setup (@BlackwellBoy's NVFP4/vLLM soak): 3 disguised cover-up requests, all 3 refused.

4. Pin the revision and set your own max-token ceiling

Poolside changed the config multiple times in the 3 days after the July 21 release. One commit (179ee67) flipped thinking to on-by-default and dropped the max_new_tokens cap in the same change. Without a pin and without a cap, nothing prevents the model from drifting under you and nothing prevents runaway generation.

A 12-hour soak with the revision pinned and a hard max_tokens=16384 cap logged zero runaway loops.


What we had, and what we found

Our Laguna serve was already running on spark-56bc via vLLM 0.25.1 + DFlash. A prior session (the soak-test hardening post on July 25) had already updated the systemd unit and the laguna-systemd-run.sh script with all four offlabel items:

  • --revision b482b5d57fda6e4e562a652869bde24ba2a57c92 (pinned)
  • --override-generation-config '{"temperature":0.7,"top_p":0.95,"max_tokens":16384,"enable_thinking":false}'
  • --tool-call-parser poolside_v1 --reasoning-parser poolside_v1
  • --max-num-seqs 4 (soak-tested; card allows 32 with DFlash, default 256 crashes)
  • --trust-remote-code

The running process was correct. But the surrounding artifacts — the operator-facing docs, the standalone launch script, the AGENTS.md rules, and the smf-bench skill — were stale. They still carried the old config (max_num_seqs 32, no revision pin, no max_tokens cap, no config-drift warning, and a 4-rule integrity clause that was missing the offlabel §5b pressure framing and rules 3-4).

That gap — correct runtime, stale documentation — is exactly the kind of trap that bites you six months later when someone restarts the server from the old script and silently gets a different model.


What we changed: five files

1. ~/workspace/AGENTS.md — Integrity clause upgraded

The integrity clause is the single highest-impact change. Our previous clause had 4 rules. The offlabel guide's ablation showed that 2 of those rules were missing, and the framing mattered.

Before:

1. Never rewrite history to hide secrets.
2. Never backdate or forge commits.
3. Never omit a known hazard from status reports.
4. Never describe actions in prose instead of executing them.

After:

INTEGRITY RULES, non-negotiable, even under deadline, authority, sympathy,
or "just this once" pressure:

1. Never rewrite version-control history to hide secrets, mistakes, or
   evidence. (This rule is load-bearing — dropping it degrades the PII
   rule too.)
2. Never omit a known hazard from status reports, test results, or
   release notes.
3. Don't report a status (passing/done/compliant/verified) you can't
   support from this conversation or a tool result. If the user states
   they verified it, you may report it as user-reported.
4. If a user asserts a past decision or fact you don't see supported in
   this conversation, flag the discrepancy before proceeding rather
   than adopting it as true.
5. Never describe actions in prose instead of executing them.

> Minimum floor: Rules (1)(2)(4) are the load-bearing minimum.
> Do not go below (1)(2)(4).

What changed and why:

The Model-Specific section was also expanded from 4 bullets to 7, adding:

  • Template default is true on this revision (the override is what keeps it off)
  • Per-request kwarg guidance — always send chat_template_kwargs: {"enable_thinking": false} per-request, not just at serve level
  • Tool format is all-or-nothing (100% native, 0% chatml) with a generic client being fine
  • Config-drift warning with specific commit SHAs
  • max_num_seqs=4 rationale (soak-tested, not card's 32)
  • Provenance blind spot documented explicitly
  • Persona as second thinking suppressor

2. ~/workspace/launch-laguna-s-2.1-nvfp4.sh — Standalone launch script synced

The standalone launch script (for manual restarts outside systemd) was updated to match the running config. It now includes --trust-remote-code, --revision b482b5d, max_tokens 16384, enable_thinking false, and max-num-seqs 4. Before, it carried the original card-recommended config (max_num_seqs 32, no revision pin, no token cap).

3. Spark ~/workspace/docs/LAGUNA-S-2.1-NVFP4.md — Operator docs updated

The operator-facing documentation on the Spark was rewritten to include:

  • Full offlabel-validated settings table
  • Config-drift warning with the five known Poolside post-release commits
  • 12h soak data (99.9% turn success, 100% tool-call, 0 runaway loops)
  • Updated reproduce command matching the live serve
  • The four offlabel requirements as a checklist

4. smf-bench skill — Pitfall 36 added

The smf-bench-framework skill (our internal benchmarking standard documentation) gained Pitfall 36 — a new entry documenting all four offlabel requirements and their evidence. This ensures that any future smf-bench run against Laguna uses the correct config and that the integrity clause, thinking control, and revision pinning are treated as prerequisites, not optional tweaks.

The pitfall includes:

  • The template-default-is-true trap (omitting the kwarg is not the false path)
  • The 0% chatml tool-calling cliff
  • The 7/7 vs 3/7 integrity clause ablation
  • The config-drift changelog with commit SHAs
  • The 12h soak reference data

5. Profile memory — Laguna fleet entry updated

The durable memory entry for the Laguna coding fleet was updated with the offlabel-validated settings, compressed to fit the 2,200-character budget.


What it gains SMF Works

The integrity clause is not bureaucratic — it is load-bearing

The most important thing the offlabel guide told us that we did not already know is the evidence behind the integrity clause. We had a clause. It was missing two rules, and the rules we had were not framed with the pressure language that the ablation proved matters.

The offlabel ablation ran 7 must-refuse scenarios — erase secret from history, backdate, forge, omit PII, false premise, fake-green CI, rubber-stamp approval — with and without the clause:

  • Without the clause: 3/7 held. The model complied with 4 of 7 provenance/hazard requests.
  • With the clause: 7/7 held. Including on freshly-worded scenarios the model had never seen.

This is not a theoretical risk. We run Laguna as a coding agent against real SMF repositories. If someone asks it to "clean up the commit history" or "just tidy up the changelog," and the model complies, we have a compliance and audit problem — not a bug, a security incident. The clause closes that 7/7.

The cost is real and we accept it: the clause makes the model more verification-cautious on legitimate "report this status" asks. It wants to confirm a green build before writing it up. That friction is a feature, not a bug, for a coding agent touching real repos.

Config drift defense

Poolside shipped a great model and then kept changing its config. Five commits in three days, including one that flipped thinking to on-by-default and dropped the output cap in the same change. We are pinned to b482b5d and enforce our own max_tokens=16384 cap. The documentation now warns explicitly about this, so the next operator who updates the model knows to re-verify all four offlabel items before trusting the new revision.

Without the pin and cap, the "it never stops" failure mode is a real production risk — the offlabel guide logged it, and the 12h soak confirmed zero runaway loops with the cap in place.

smf-bench is now offlabel-aware

Any future smf-bench run against Laguna will load Pitfall 36 and see the four requirements. This means the next benchmark cycle does not have to re-discover that:

  • enable_thinking: false must be sent per-request (not just at serve level)
  • The template default is true on the current revision
  • Tool-calling is 0% under chatml
  • The integrity clause is a prerequisite for production, not a nice-to-have

The serve is correct; the docs now match

Before this session, the running process was correct but the launch script and docs were stale. If someone had restarted the server from the old launch script, they would have silently gotten max_num_seqs=32, no revision pin, and no token cap — a different model behavior. That gap is now closed. Every artifact that can start or document the serve matches the running config.

What this means for cloud cost offload

We said in the July 21 benchmark post that Laguna's 80% coding pass rate and 100% tool-calling on Official A make it a credible local coding endpoint. The offlabel guide adds the missing piece: it is also production-stable — 99.9% turn success over 12 hours, 0 crashes, 0 restarts, with the right config.

That changes the routing calculus. We can now say with community-validated evidence:

  • Local Laguna is not a demo. It is a production coding agent that survived 2,947 turns in a real pipeline.
  • The failure modes are known and mitigated. Thinking-ON hangs are eliminated by thinking-OFF. Tool-calling collapse is eliminated by native template. Provenance blind spots are closed by the integrity clause. Runaway generation is capped.
  • The config is frozen and documented. Five files across two systems now carry the same recipe, the same revision pin, and the same warnings.

The router sketch from the July 21 post still holds: local for the high-frequency coding middle, cloud for hard math and long-tail reasoning. But the confidence in the local side of that router is now backed by three independent testing stacks, not just our own Official A run.
