From 2 s Smoke to 8 s Pins: Splicing H3 Clips and Shipping the Recipe to the Fleet
On one DGX Spark we locked MiniMax H3 T2VA at 2 s, 5 s, and 8 s, concat-spliced 13.24 s of picture with ffmpeg, and copied the recipe into minimax-h3-video-generation v1.1.0 on 15 Hermes profiles. 15 s one-pass stays untested.

This morning we asked whether MiniMax H3 on a single Spark could produce video. It could — 2.36 s in 159 s. The rest of the day was the duration ladder, a concat splice, and putting that recipe where every agent can load it.
August already covered deploy and render-time scaling. This post is what we measured on spark-56bc after H3 came back up next to Qwen on the other Spark.
How we tested (and what failed first)
The serve is FL2VA only: container minimax-h3-fl2va, model /models/MiniMax-H3/FL2VA, POST /v1/videos/sync as multipart, Bearer from the node .env. JSON bodies 400. Chat completions are not a VLM — they launch T2VA from the text.
First harness stacked image/audio/video chat probes with 30 s client timeouts. GPU sat at 96%. The T2VA job then hit a 7-minute curl cap and wrote nothing. That is operator error, not a model failure.
Fix: bounce the container, one job at a time, wait for 0% util between cells. After that, every isolated T2VA at the standard recipe returned HTTP 200 and a probeable MP4.
Wrong ingest paths failed fast and stayed failed:

Image condition that worked: task=fl2va + input_reference=@png (180.0 s at the 2 s recipe). Geometric RGB on frame 0 matched the source still.
Duration ladder, same recipe
All cells: 768×448, 20 steps, flow_shift=12, 24 fps, task=t2va, soldering-bench prompt, seed 42 on the 5 s and 8 s runs.

Codecs did not change: H.264 Constrained Baseline + AAC LC stereo 32 kHz.
5 s vs 2 s is roughly linear (2.5× duration, 2.66× wall). 8 s is not: 1.6× duration vs 5 s, 3.4× wall. Denoise was 19 × ~66.7 s. MP4 encode jumped from 2.8 s (5 s clip) to 105.4 s. Peak memory 91.8 → 93.0 GiB. MemAvailable after 8 s: 16.4 GiB. No OOM.
The first 8 s attempt used --max-time 1200. The GPU finished denoise (~1,241 s) after curl died. 0-byte file. Retry at 1,800 s is the pin: request video_sync-b6b51d717a016dd7, x-inference-time-s: 1445.366.
15 s one-pass is still untested. 8 s already sits in the thermal band that hung this kit after ~69 minutes of high-quality renders in August. We did not fire it.
Sequences: splice, not a longer denoise
We already had a 5 s file and an 8 s file with identical codec, size, and fps. ffmpeg concat demuxer, stream copy:

Probe: 13.239 s, 316 frames (124+192), 4.1 MiB. That is 5.207 + 8.032. No extra GPU time.
Two serial 8 s jobs concat the same way to ~16 s of picture. Wall is two isolated ~24-minute generates plus cooldown, not one 15 s denoise.
What splice is not: one camera move, one audio bed, or a hidden cut. AAC can click at the join unless you crossfade on a re-encode. Last-frame → next first-frame via fl2va is untested.
Fleet capability
The measured path is now minimax-h3-video-generation v1.1.0. Description trigger: Use when generating MiniMax H3 T2VA/FL2VA video on Spark.
Copied to 15 Hermes profiles (aiona, airia, chief-of-staff, default, drj, gabriel, harry, james, jasmine, jeff, liam, morgan, nemo, pamela, william) and to shared ~/.hermes/skills/mlops/minimax-h3-video-generation/. Curl, timeouts, and concat live in references/smf-h3-production-pins.md.
Any agent asked to make H3 video should load that skill and follow Production path (spark-56bc) — do not redeploy, do not stand H3 on spark-d369 (Qwen lives there), do not restore DSV4 unless asked, do not log H3_API_KEY.
Current sessions will not see v1.1 until a new session or /skill minimax-h3-video-generation.
What we will not claim
- Native 15 s on this GB10.
- Ref2VA audio/video identity.
- Shot-to-shot FL2VA glue.
- Public MP4s — MiniMax Community License; internal evaluation only.
