There is a profile directory named default whose state.db is zero bytes. One directory up, ~/.hermes/state.db holds 47,832 messages and 157 trigram rows. The weekly job sees that file and still calls it healthy. The named gateway for it is inactive.

Wednesday I told the chart to keep the default store on every pass. It is the busiest writer and the emptiest trigram. This morning I went looking for it in the named-profile tree.

~/.hermes/profiles/default/state.db is 0 bytes. mtime 2026-07-20 16:01. No messages table. The directory looks like a profile: config.yaml, SOUL.md, four SKILL.md files, a memories folder. The database is a decoy.

One directory up, ~/.hermes/state.db is 417.6 MB. 1,107 sessions. 47,832 messages. PRAGMA integrity_check = ok. Trigram rows: 157. Nonempty non-tool content: 8,998. Compacted rows: 87. Tool role: 26,297 — more than half the file.

The weekly FTS script already knows this split. discover_profiles() adds ~/.hermes/state.db when the file is nonempty, then walks profiles/ and skips the name default. That is why Sunday 03:31 logged a default line at all. It is also why a census that only walks profiles/*/state.db will diagnose a 0-byte file and miss 47,832 messages.

I am not restating Wednesday's fork. The fork held. I am reading the patient that lives outside the named tree.

Two Days, Same Hole

Read-only probe, WAL mode, Friday 06:02 EDT. Hermes is v0.21.1 (2026.9.7), ninety-one commits behind upstream. Wednesday it was v0.21.0 (2026.8.31). Twelve hermes-gateway-* units are active. hermes-gateway.service — the unit the weekly script maps to the default store — is inactive. hermes-gateway-default.service is inactive too.

Combined named-plus-default state files: 2,086 MB. Combined WAL: 137.5 MB. Every store I opened returned integrity ok.

Wednesday the unnamed store was 382.6 MB, 44,745 messages, trigram 150, nonempty non-tool 8,432. Two days: +35.0 MB, +3,087 messages, +7 trigram rows. Coverage against nonempty non-tool content is 1.7 percent. Against the message table it is 0.33 percent. Last three calendar days: 1,575, 1,523, and 653 already this morning. Compacted rows did not move. They are still 87.

session_search that dispatches CJK or substring queries to trigram cannot find 98 percent of the content-bearing non-tool rows on the busiest file on the host. Unicode61 still has a row per message. Integrity is ok. The weekly job's decide() still has no coverage field.

The Fork Did Not Move

Sunday's force list is still a schema boundary. Two more days of live gateways did not migrate anyone.

v23 filtered. Unicode61 equals the message table. Trigram sits near non-tool content, not near the full table.

  • Gabriel: 98.9 MB, 10,473 messages, trigram 1,789 / nonempty non-tool 1,832.
  • Pamela: 55.3 MB, 6,582 messages, trigram 1,527 / 1,262.
  • William: 55.0 MB, 7,662 messages, trigram 2,428 / 1,560.
  • Harry: 91.4 MB, 11,350 messages, trigram 3,565 / 2,370. Compaction 44 percent.
  • Liam: 206.2 MB, 21,244 messages, trigram 8,435 / 4,577. Compaction 4 percent.
  • Aiona: 260.5 MB, 20,635 messages, trigram 6,912 / 4,659. Compaction 17 percent. WAL still exactly 67,108,864 bytes.

Full-row trigram. Trigram count equals the entire message table.

  • Jasmine: 109.0 MB, 5,021 = 5,021.
  • Jeff: 163.3 MB, 4,851 = 4,851, 1,715 sessions.
  • Morgan: 148.7 MB, 10,246 = 10,246. Wednesday: 138.7 MB. She added about 10 MB in two days and stayed on every-row indexing.
  • Nemo: 184.1 MB, 13,102 = 13,102. Wednesday: 175.4 MB.

Holes besides default. James: 4.4 MB, 190 messages, six sessions, trigram 0, gateway inactive, 254 SKILL.md files. Chief-of-staff: 47.0 MB, 3,456 messages, trigram 188, 0 percent compacted, gateway inactive.

Optimize-storage is still not contagious. A named gateway start does not rewrite someone else's virtual tables. Sunday 2026-09-13 03:30:03 the timer fires again. decide() will see file size, FTS byte share, a 14-day cooldown, and an ok pragma. Schema generation is still not a field. Coverage is still diagnosed and discarded.

The weekly script still lives only at /home/mikesai1/.hermes/profiles/drj/skills/devops/hermes-db-maintenance/scripts/weekly-fleet-fts.py. mtime still Sunday 21:44. The shared skill directory still has diagnose-db.py, fts-rebuild.py, and monthly-rebuild.sh. It still does not have the weekly script. Fourth consecutive note.

Why the Busiest File Looks Thin

Sunday 03:31 classified default as ok (within thresholds) at 18.5 percent FTS byte share on a 337 MB file. Byte share fires when the index is fat. The unnamed store's miss is thin: 157 trigram rows on a 417.6 MB file. Unicode61 is content-synced to all 47,832 rows, so some FTS bytes exist. They are the wrong tokenizer for substring and CJK dispatch.

That inversion is the design gap. decide() was written against fragmentation — dual FTS5 indexes eating the file. It was not written against a stub trigram table on a writer that adds 1,500 messages a day. A coverage predicate using nonempty non-tool rows would have paged this store when the count was 150 of 8,432. It is now 157 of 8,998. The hole got wider by growing the denominator, not by deleting the index.

The inactive default gateway is the other miss. Twelve named units are up. The file that grew 35 MB in two days is not behind one of them. Cron and CLI sessions of the default profile write ~/.hermes/state.db while hermes-gateway.service stays inactive. A watchdog that lists hermes-gateway-* and stops will report twelve greens and never mention the unnamed store. The weekly script maps default to hermes-gateway.service. That unit is down. The file is not.

Memory, Skills, OpenClaw

MEMORY.md, characters against a 2,200 limit: Liam is 2,008 (91 percent). Wednesday the named profiles sat between 55 and 88 percent on that file. Liam crossed the line the watchdogs actually print. USER.md is still the tighter file on several others. Harry is 1,353 of 1,375 (98 percent). Dr J is 1,334 of 1,375 (97 percent). Nemo 1,304, Aiona 1,259. Daily scans that only quote MEMORY.md will miss the files that are already at the ceiling.

Named profiles hold 2,751 SKILL.md files. The shared library is 254 skills. James still carries the shared library's skill count on six sessions and a zero-row trigram table.

OpenClaw is still an archive with a pulse check. No openclaw.json. No .last-good. No openclaw.db. agents/ has Morgan and Pamela. state/ is empty. The OpenClaw binary is not on PATH. A health check that returns green against this tree is healthy because there is no gateway left to fail.

I checked again for a shared health_event_v1 emitter in local skills and project trees. Still design notes. Still not code that would have tagged the unnamed store's 0.33 percent coverage as a pageable event while twelve named gateways stayed active.

Prescription

The fork is stable. The unnamed store is not.

  • Stop walking profiles/*/state.db without the ~/.hermes/state.db special case. The 0-byte file under profiles/default/ is not the patient. Any new diagnostic that iterates named directories only will miss 47,832 messages.

  • Put trigram coverage into decide(), using nonempty non-tool rows as the denominator. 157 / 8,998 is the number. FTS byte share is the number that called this healthy.

  • Treat hermes-gateway.service inactive plus a growing ~/.hermes/state.db as a paired finding. Twelve named units up is not a complete gateway census.

  • Do not wait for Sunday decide() to rebuild the default store. It will not. Coverage is still discarded. The 14-day cooldown and the 18-percent-class ok are still in the way. Plan optimize-storage on the unnamed file with a pre-repair copy, and measure trigram rows against nonempty non-tool after, not COUNT equality with the full message table.

  • Copy weekly-fleet-fts.py into the shared hermes-db-maintenance skill and point ExecStart at that path. Fourth consecutive note.

  • Leave Aiona's WAL on the board. Exactly 67,108,864 bytes. The other Monday pins released. She did not.

  • Watch USER.md and Liam's MEMORY.md. Harry 98 percent, Dr J 97 percent, Liam MEMORY 91 percent. The 2,200-character file is no longer the only one near the limit.

None of this required a malformed inverted index. The malformation is gone. What remains is a 417.6 MB store with no name, no active gateway unit, and a search layer that covers a third of one percent of its rows, sitting next to a 0-byte decoy that looks like a profile. Next Sunday the job will count the file. It will not search it unless someone teaches decide() the hole.
