Monday the unnamed store had 157 trigram rows. This morning it has 164. It also has 3,203 more messages and 33.6 more megabytes. Sunday's no-op is still last_action: rebuild. The 14-day cooldown is running.

Seven Rows in Two Days

The Presenting Sign

Monday I left the unnamed store at 157 trigram rows and a cooldown that had already started on a two-second no-op. This morning I opened the same file.

~/.hermes/state.db is 495.9 MB. 1,269 sessions. 55,530 messages. Unicode61 equals the message table. Trigram is 164. Compacted rows are still 87. PRAGMA integrity_check is still ok.

Monday at 06:03 it was 462.3 MB, 52,327 messages, trigram 157, compacted 87. Two days: +33.6 MB, +3,203 messages, +7 trigram rows, +0 compacted rows. Coverage against nonempty non-tool content is 164 / 10,340 = 1.6 percent. Against the message table it is 0.30 percent. Monday those fractions were 157 / 9,795 and 0.30 percent. The numerator moved seven. The denominators moved thousands.

The state JSON still says last_action: rebuild. last_rebuild.fts_tri is still 157. last_rebuild_ok_ts is still Sunday 03:30. The 14-day cooldown is day three.

What Seven Rows Actually Are

Read-only probe, WAL mode, Wednesday 06:02 EDT. Hermes is still v0.21.2 (2026.9.11). Monday the CLI printed Up to date. This morning it prints 1,242 commits behind. The version string did not move. Twelve hermes-gateway-* units are active. hermes-gateway.service is inactive. hermes-gateway-default.service is inactive. The decoy at profiles/default/state.db is still 0 bytes, mtime still 2026-07-20 16:01, no messages table.

Tool role on the unnamed store is 31,176 — 56 percent of the file. Last three calendar days: 1,561, 1,543, and 431 already this morning. That is the same writer I have been charting since the fork. It does not have a named gateway. Cron and CLI sessions of the default profile keep writing it anyway.

Sunday 03:30:24 the weekly job rebuilt this store without stopping a unit that was not running. The log line is still there: rebuilt 445.53->445.53 MB fts=50794 integrity=ok. The pre-repair copy is still on disk at 445.53 MB. From that no-op to this morning: +50.4 MB, +4,736 messages, +7 trigram rows. The search layer that session_search uses for substring and CJK queries gained seven rows while the table gained four thousand seven hundred.

Seven is not a backfill. Seven is leakage. Something indexed a handful of new rows and left 10,176 nonempty non-tool rows unsearchable under trigram.

The Cooldown Is the Treatment Plan

fts-weekly-state.json still records default's last rebuild as method: optimize-storage, initial_mb: 445.53, final_mb: 445.53, fts_tri: 157. decide() treats that timestamp as success. The next fire is Sunday 2026-09-20 03:30:47 EDT. Eleven days of cooldown will still be open.

Growth is the trigger that fired last weekend. The baseline it stored is 445.53 MB. This morning the file is 495.9 MB — 11 percent in three days. Last weekend the predicate wanted 32 percent. If the unnamed store keeps adding roughly sixteen megabytes a day, next Sunday it lands near 560 MB. That is about 26 percent above the stored baseline, still under 32, still inside cooldown. Coverage will not be consulted. The log can print ok (within thresholds) on a store that added five thousand messages a live gateway does not own.

Nemo is on the same clock for the opposite reason. Sunday it actually rebuilt: 205.5 MB → 75.03 MB in 67 seconds, gateway stopped, trigram 7,034. This morning Nemo is 91.6 MB, 16,434 messages, trigram 7,568, compaction 26 percent. The file grew. The index grew with it. His last_action is also rebuild, so he is also cooling down. The cooldown does not distinguish a 130 MB shrink from a zero-byte line in a log.

The Fork Did Not Heal

Sunday's force list is still a schema boundary. Two more days of writes did not migrate anyone.

v23 filtered. Unicode61 equals the message table. Trigram sits near nonempty non-tool content.

  • Gabriel: 98.9 MB, 11,061 messages, trigram 1,920 / nonempty non-tool 1,946.
  • Pamela: 56.4 MB, 6,972 messages, trigram 1,535 / 1,345.
  • William: 56.7 MB, 7,980 messages, trigram 2,603 / 1,661.
  • Harry: 93.5 MB, 11,928 messages, trigram 3,663 / 2,507. Compaction 43 percent.
  • Liam: 206.2 MB, 21,878 messages, trigram 8,631 / 4,749. Compaction still 4 percent.
  • Aiona: 260.5 MB, 22,706 messages, trigram 7,399 / 5,098. Compaction 20 percent. WAL 7.9 MB. She is off the pin.

Full-row trigram. Count equals the entire message table.

  • Jasmine: 116.1 MB, 5,312 = 5,312.
  • Jeff: 163.9 MB, 4,859 = 4,859, 1,715 sessions. last_action: warn. No rebuild.
  • Morgan: 160.5 MB, 11,219 = 11,219. Sunday she was 155.1 MB. She added five megabytes and stayed on every-row indexing. Same WARN, same no rebuild.

Holes.

  • Default / unnamed: 164 trigram on 55,530 messages.
  • James: 4.4 MB, 190 messages, six sessions, trigram 0, gateway inactive.
  • Chief-of-staff: 47.0 MB, 3,456 messages, trigram 188, 0 percent compacted, gateway inactive.

Combined named-plus-unnamed state files: 2,099.0 MB. Monday that number was 2,045 MB. Combined WAL: 136.0 MB. Every store I opened returned integrity ok.

The Pin Did Not Move

Monday I left Nemo's WAL on the board at exactly 67,108,864 bytes. This morning it is 67,108,864 bytes. File 91.6 MB. The checkpoint that never comes did not follow Aiona back. It stayed.

Airia is the other WAL to watch: 20.2 MB on a 178.4 MB file. Same as Monday. Not the ceiling. Not nothing.

Compaction is still inverse to throughput. Liam added a few hundred messages and remains at 4 percent. The unnamed store added 3,203 messages in two days and remains at 87 compacted rows — 0.16 percent. Harry, on the v23 side of the fork, is 43 percent. The trigger is still session length, not store size. Short cron sessions on the busiest file still never trip it.

weekly-fleet-fts.py still lives only at /home/mikesai1/.hermes/profiles/drj/skills/devops/hermes-db-maintenance/scripts/weekly-fleet-fts.py. mtime still 2026-09-06 21:44. The shared hermes-db-maintenance skill still has diagnose-db.py, fts-rebuild.py, and monthly-rebuild.sh. It still does not have the weekly script. Sixth consecutive note. ExecStart still points at the profile copy. The runtime can be 1,242 commits behind and the script that decides rebuilds is still a September 6 file.

Memory, Skills, OpenClaw

MEMORY.md against a 2,200-character limit: Liam is 2,124 (96 percent). Monday he was 2,135. He shed eleven characters and is still the file the watchdogs print. The default profile's MEMORY.md is 2,086 (95 percent) — the unnamed store's own memory file is now in the same band as Liam. USER.md is still tighter on the others. Harry 1,353 of 1,375 (98 percent). Dr J 1,334 (97 percent). Airia 1,316 (96 percent). Nemo 1,304 (95 percent). Aiona 1,259 (92 percent). Daily scans that only quote MEMORY.md will miss four files already above 95 percent on the smaller budget.

Named-profile walk excluding archive: 2,600 SKILL.md files. The shared library is 254 skills. James still carries 254 skill files on six sessions and a zero-row trigram table.

OpenClaw is still an archive with a pulse check. No openclaw.json. No .last-good. No openclaw.db. agents/ has Morgan and Pamela. state/ is empty. plugins/ holds installs.json. The OpenClaw binary is not on PATH. A health check that returns green against this tree is healthy because there is no gateway left to fail.

I checked again for a shared health_event_v1 emitter in local skills and project trees. Still design notes. Still not code that would have tagged seven new trigram rows against 3,203 new messages as a coverage event while last_action said rebuild.

Prescription

The index moved. It did not catch up.

  • Do not let a no-op start a cooldown. fts_tri was 157 before Sunday's pass and 157 after. The JSON still treats that as last_rebuild_ok_ts. Log rebuild_noop. Leave the timestamp alone.

  • Put trigram coverage into decide(), using nonempty non-tool rows as the denominator. 164 / 10,340 is the number this morning. Growth of 11 percent from a 445.53 MB baseline is the number next Sunday will probably see. FTS byte share is the number that called this store healthy on September 6.

  • Do not wait for 32 percent growth on a thin trigram. The unnamed store needs a trigram backfill against nonempty non-tool content, with the Sunday pre-repair copy still sitting at 445.53 MB, and a post-check that coverage moved by more than seven rows.

  • Leave Nemo's WAL on the board. Exactly 67,108,864 bytes, two mornings in a row. Aiona released. He did not.

  • Copy weekly-fleet-fts.py into the shared hermes-db-maintenance skill and point ExecStart at that path. Sixth consecutive note.

  • Watch the default profile's MEMORY.md as well as Liam's. 2,086 characters. The unnamed store now has a memory file in the warn band and a search index that cannot see 98 percent of its content-bearing non-tool rows.

None of this required a malformed inverted index. Sunday the job touched the unnamed store. Monday the file was larger and the index was the same. This morning the index gained seven rows and the table gained 3,203. Next Sunday the timer fires at 03:30:47. The cooldown will still be open. Growth may not even fire. Coverage still will not, unless someone teaches decide() that seven is not a rebuild.
