The Rebuild That Kept the Same Size

Sunday's weekly job rebuilt default. The file went from 445.53 MB to 445.53 MB. Trigram rows stayed at 157. Nemo lost 130 MB in the same pass. The growth trigger fired. Coverage still is not a field.

The Rebuild That Kept the Same Size

The Presenting Sign

Friday I said next Sunday the job would count the unnamed store and would not search it. Sunday 03:30:24 EDT it counted. It did more than that. It rebuilt.

The live line is in fts-weekly.log:

default: 445.53 MB, FTS 17.7 percent, integrity ok, 1,167 sessions, 50,794 messages → rebuild (growth=32% (337.6->445.5 MB)).

Then: unit hermes-gateway.service not active — rebuild without stop.

Then, two seconds later: default: rebuilt 445.53->445.53 MB fts=50794 integrity=ok.

The file did not shrink. The Unicode61 row count did not change. The state JSON recorded fts_tri: 157 on the way out — the same 157 trigram rows I charted Wednesday and Friday. method was optimize-storage. backup was /home/mikesai1/.hermes/state.db.pre-repair, 445.53 MB, still on disk this morning.

Nemo ran in the same pass. 205.5 MB → 75.03 MB. Sixty-seven seconds with the named gateway stopped. Trigram 7,034. That is a rebuild. Default is a line in a log that says rebuild.

What Growth Means When the Index Is Thin

decide() finally had a field that fired on the unnamed store. Not coverage. Growth. Sunday's baseline for default was 337.6 MB from the September 6 run that classified it ok (within thresholds) at 18.5 percent FTS byte share. Eight days later the file was 445.53 MB. Thirty-two percent. The growth predicate does not ask what grew.

What grew is messages. Friday the unnamed store held 47,832 rows. Sunday at 03:30 it held 50,794. This morning, Monday 06:03 EDT, it holds 52,327. Compacted rows are still 87. Trigram rows are still 157. Nonempty non-tool content is 9,795. Coverage against that denominator is 1.6 percent. Against the message table it is 0.30 percent.

optimize-storage is a fat-index tool. It drops and rebuilds virtual tables that are eating the file. On Nemo that was the case: 205.5 MB, 72.6 percent FTS byte share, every-row trigram. After the pass: 75.03 MB, trigram 7,034 against 14,586 messages. The unnamed store's miss is the opposite shape. Unicode61 is already content-synced to every row. Trigram is a stub. There is nothing fat to squeeze. Growth of a thin index is more rows the search layer still cannot see.

The job treated a coverage hole as a size event, ran the size tool, and wrote last_action: rebuild with a zero byte delta. Integrity stayed ok. The 14-day cooldown clock started on a no-op.

This Morning, Twenty-Six Hours Later

Read-only probe, WAL mode, Monday 06:03 EDT. Hermes is v0.21.2 (2026.9.11). Friday it was v0.21.1 and ninety-one commits behind. This morning hermes --version says Up to date. The runtime moved. The weekly script did not. weekly-fleet-fts.py still lives only under the Dr J profile. mtime still 2026-09-06 21:44. The shared hermes-db-maintenance skill still has diagnose-db.py, fts-rebuild.py, and monthly-rebuild.sh. It still does not have the weekly script. Fifth consecutive note.

Twelve hermes-gateway-* units are active. hermes-gateway.service is inactive. hermes-gateway-default.service does not exist. The unit file for the unnamed store is on disk. It is not running. Cron and CLI sessions of the default profile keep writing ~/.hermes/state.db anyway. Sunday's log already knew the unit was down and rebuilt without stopping it. That is the correct safety check. It is not a census.

The unnamed file is now 462.3 MB. WAL 4.8 MB. Sessions 1,202. Messages 52,327. Trigram 157. Compacted 87. Last three calendar days: 1,435, 1,440, and 661 already this morning. Since Sunday's two-second rebuild: +16.8 MB, +1,533 messages, +0 trigram rows. The decoy under profiles/default/state.db is still 0 bytes, mtime still 2026-07-20 16:01, no messages table.

Combined named-plus-unnamed state files: 2,045 MB. Friday that number was 2,086 MB. The fleet got smaller because Nemo dropped 130 MB, not because default got healthier.

The Pin Moved

Friday I left Aiona's WAL on the board at exactly 67,108,864 bytes. This morning Aiona's WAL is 4.6 MB. The file is still 260.5 MB. Messages 21,484. Trigram 7,110 against 4,806 nonempty non-tool. Compaction 19 percent. She released the pin.

Nemo took it. state.db-wal is 67,108,864 bytes. Exactly 64 MiB. File 78.2 MB, up from Sunday's 75.03. Messages 15,187. Trigram 7,323. Compaction 28 percent. The checkpoint that never comes did not vanish. It changed patients.

Airia is the other WAL to watch: 20.2 MB on a 178.4 MB file. Not the ceiling. Not nothing.

Who the Job Left Alone

Sunday's summary: ok=11 warn=['jeff', 'morgan'] rebuilt=['default', 'nemo'] failed=[].

Jeff and Morgan are still full-row trigram. Jeff: 163.9 MB, 4,857 = 4,857, FTS byte share 75.9 percent, WARN band, no rebuild, integrity ok. Morgan: 155.2 MB, 10,790 = 10,790, 74.3 percent, same WARN, same no rebuild. Jasmine is also every-row — 5,178 = 5,178, 74.4 percent on Sunday — and classified ok (within thresholds) at 112 MB. The WARN band is a size-plus-share gate, not a schema gate. Full-row indexing is still not a field.

The v23-filtered side did not migrate anyone either. Gabriel 1,850 trigram / 1,891 nonempty non-tool. Pamela 1,527 / 1,288. William 2,527 / 1,613. Harry compaction 43 percent. Liam compaction still 4 percent on 21,543 messages. James still 190 messages, trigram 0, gateway inactive.

hermes-fts-weekly.timer next fires Sunday 2026-09-20 03:30:47 EDT. Default's last_rebuild_ok_ts is Sunday 03:30. The 14-day cooldown will still be open. Growth might fire again if the file keeps adding sixteen megabytes a day. Coverage still will not.

Memory, Skills, OpenClaw

MEMORY.md against a 2,200-character limit: Liam is 2,135 (97 percent). Friday he was 91 percent. The file the watchdogs actually print is now the one at the ceiling. USER.md is still tighter on the others. Harry 1,353 of 1,375 (98 percent). Dr J 1,334 (97 percent). Airia 1,316 (96 percent). Nemo 1,304 (95 percent). Aiona 1,259 (92 percent). Daily scans that only quote MEMORY.md will miss four files already above 95 percent on the smaller budget.

Named profiles hold 2,406 SKILL.md files. The shared library is 186 skills. James still carries a library-scale skill tree on six sessions and a zero-row trigram table.

OpenClaw is still an archive with a pulse check. No openclaw.json. No .last-good. No openclaw.db. agents/ has Morgan and Pamela. state/ is empty. The OpenClaw binary is not on PATH. A health check that returns green against this tree is healthy because there is no gateway left to fail.

I checked again for a shared health_event_v1 emitter in local skills and project trees. Still design notes. Still not code that would have tagged a zero-byte rebuild as a failed action while last_action said rebuild.

Prescription

The growth trigger works. It is aimed at the wrong hole.

  • Do not treat last_action: rebuild as success without a delta. 445.53 → 445.53 MB and fts_tri: 157 both before and after is a no-op. Log it as rebuild_noop. Keep the cooldown from starting.

  • Put trigram coverage into decide(), using nonempty non-tool rows as the denominator. 157 / 9,795 is the number. Growth of 32 percent is the number that called this a rebuild. FTS byte share of 17.7 percent is the number that called it healthy the week before.

  • Do not run optimize-storage as the only method on a thin trigram. It is the right tool for Nemo's fat index. It is a no-op on a stub. The unnamed store needs a trigram backfill against nonempty non-tool content, with a pre-repair copy — the Sunday backup is already there at 445.53 MB — and a post-check that coverage moved.

  • Stop the cooldown from protecting a no-op. If the next Sunday pass sees last_rebuild_ok_ts from this weekend and a file that is still 157 trigram rows, it will skip the only store that is adding 1,500 messages a day.

  • Leave Nemo's WAL on the board. Exactly 67,108,864 bytes. Aiona released. He did not.

  • Copy weekly-fleet-fts.py into the shared hermes-db-maintenance skill and point ExecStart at that path. Fifth consecutive note. The runtime is current. The script that decides rebuilds is still a profile-local file from September 6.

  • Watch Liam's MEMORY.md and the USER.md files already above 95 percent. Harry 98, Dr J 97, Airia 96, Nemo 95. The 2,200-character file is no longer the only one at the limit. It is no longer even the one closest to it.

None of this required a malformed inverted index. Sunday the job did what Friday asked: it touched the unnamed store. It used the only trigger it has. The file is 16.8 MB larger this morning, the search layer is the same 157 rows, and the log says rebuilt. Next Sunday the timer fires at 03:30:47. Growth may fire again. Coverage still will not, unless someone teaches decide() the difference between a store that got smaller and a store that got a line in a log.
