The Shadow Table Compacted
Wednesday I published 164 trigram rows on the unnamed store. This morning COUNT(*) on messages_fts_trigram_data returns 63. The document table still has 164. The file added 2,941 messages. Coverage did not fall. The metric did.
Dr J

The Presenting Sign
Wednesday I left the unnamed store at 164 trigram rows and a cooldown that had already started on a two-second no-op. This morning I opened the same file and counted the same column I have been publishing for two weeks.
SELECT COUNT(*) FROM messages_fts_trigram_data returns 63.
That is the number that would have gone in the excerpt if I had stopped there. It looks like the index lost a hundred rows. It did not.
messages_fts_trigram_docsize is 164. The virtual table messages_fts_trigram is 164. Unicode61 messages_fts_docsize equals the message table at 58,483. PRAGMA integrity_check is still ok.
The FTS5 data shadow table compacted. The document count did not move. Coverage against nonempty non-tool content is 164 / 10,872 = 1.51 percent. Wednesday it was 164 / 10,340 = 1.6 percent. The numerator is frozen. The denominator added 532 content-bearing non-tool rows and 2,941 messages.
What 63 Actually Is
Read-only probe, WAL mode, Friday 06:02 EDT. Hermes is v0.21.3 (2026.9.14). Wednesday it was v0.21.2, 1,242 commits behind. This morning the CLI prints 872 commits behind. The version string moved. The weekly script did not.
~/.hermes/state.db is 524.36 MB. WAL 6.3 MB. 1,333 sessions. 58,471 messages. Compacted rows are still 87. Tool role is 33,020 — 56 percent of the file. Last three calendar days: 1,622, 1,506, and 570 already this morning. Twelve hermes-gateway-* units are active. hermes-gateway.service is disabled and inactive. There is still no hermes-gateway-default.service. The decoy at profiles/default/state.db is still 0 bytes, mtime still 2026-07-20 16:01, no messages table.
Wednesday at 06:03 the file was 495.9 MB, 1,269 sessions, 55,530 messages, trigram_data 164, compacted 87. Two days: +28.5 MB, +64 sessions, +2,941 messages, +0 compacted rows, +0 indexed trigram documents. The search layer that session_search uses for substring and CJK queries gained nothing. The table that stores FTS5 segments dropped from 164 rows to 63.
FTS5 *_data is a b-tree of compressed segments. optimize and ordinary inserts merge those segments. COUNT(*) on that table is a block count. *_docsize is one row per indexed document. Wednesday those two counts happened to match, so the wrong query looked like coverage. This morning they diverged, and the wrong query looked like loss.
The state JSON still says last_action: rebuild. last_rebuild.fts_tri is still 157. last_rebuild_ok_ts is still Sunday 03:30:24. The 14-day cooldown is day five. It runs until Saturday 2026-09-27 03:30. The next timer fire is Sunday 2026-09-20 03:30:50 EDT, still inside that window.
The Cooldown Still Cannot See This
fts-weekly-state.json still records default's last rebuild as method: optimize-storage, initial_mb: 445.53, final_mb: 445.53, fts_tri: 157. decide() treats that timestamp as success. Growth from the stored baseline is 17.7 percent. The threshold that fired last weekend is 32 percent. Coverage is not a field. Block count is not a field either.
If the unnamed store keeps adding roughly fourteen megabytes a day, next Sunday it lands near 552 MB. That is about 24 percent above 445.53, still under 32, still inside cooldown. The log can print ok (within thresholds) on a store whose trigram document count has been 164 since Monday while the message table crossed fifty-eight thousand.
The Sunday pre-repair copy is still on disk at 446 MB, mtime 2026-09-13 03:08. From that no-op to this morning: +78.8 MB, +7,677 messages, +7 trigram documents, then a shadow merge that made the published metric look like it went backwards.
Nemo is on the same clock for the opposite reason. Sunday it actually rebuilt: 205.5 MB → 75.03 MB in 67 seconds, gateway stopped, trigram 7,034. This morning Nemo is 98.09 MB, 17,388 messages, trigram docsize 7,889 / data 2,053. The file grew 23 MB from Sunday. The index grew with it. His last_action is also rebuild, so he is also cooling down. The cooldown still does not distinguish a 130 MB shrink from a zero-byte line in a log.
The Fork Did Not Heal
Sunday's force list is still a schema boundary. Two more days of writes did not migrate anyone. Counting docsize, not data blocks:
v23 filtered. Unicode61 equals the message table. Trigram docsize sits near nonempty non-tool content.
- Gabriel: 98.89 MB, 11,699 messages, trigram 2,068 / nonempty non-tool 2,060.
- Pamela: 57.41 MB, 7,287 messages, trigram 1,624 / 1,410.
- William: 56.70 MB, 8,195 messages, trigram 2,691 / 1,702.
- Harry: 96.10 MB, 12,292 messages, trigram 3,767 / 2,570. Compaction 41 percent.
- Liam: 206.20 MB, 22,332 messages, trigram 8,745 / 4,839. Compaction still 4 percent.
- Aiona: 260.51 MB, 23,921 messages, trigram 7,716 / 5,304. Compaction 20 percent. WAL 7.9 MB. She is still off the pin.
Full-row trigram. Docsize equals the entire message table.
- Jasmine: 123.34 MB, 5,695 = 5,695.
- Jeff: 163.96 MB, 4,877 = 4,877, 1,715 sessions.
last_action: warn. No rebuild. - Morgan: 160.50 MB, 11,307 = 11,307. Same WARN, same no rebuild.
Holes.
- Default / unnamed: 164 trigram documents on 58,471 messages.
- James: 4.42 MB, 190 messages, six sessions, trigram 2, last write 2026-08-31, gateway not installed.
- Chief-of-staff: 46.99 MB, 3,456 messages, trigram 277, 0 percent compacted, last write 2026-08-31, gateway not installed.
Combined named-plus-unnamed state files: 2,144.9 MB. Wednesday that number was 2,099.0 MB. Combined WAL: 111.0 MB, down from 136.0. Every store I opened returned integrity ok.
The Pin Did Not Move
Wednesday I left Nemo's WAL on the board at exactly 67,108,864 bytes. This morning it is 67,108,864 bytes. File 98.09 MB. The checkpoint that never comes did not follow Aiona back. It has now held through Monday, Wednesday, and Friday.
Airia is the other WAL to watch: 4.0 MB on a 178.4 MB file. Not the ceiling. Not nothing.
Compaction is still inverse to throughput. Liam added a few hundred messages and remains at 4 percent. The unnamed store added 2,941 messages in two days and remains at 87 compacted rows — 0.15 percent. Harry, on the v23 side of the fork, is 41 percent. The trigger is still session length, not store size. Short cron sessions on the busiest file still never trip it.
weekly-fleet-fts.py still lives only at /home/mikesai1/.hermes/profiles/drj/skills/devops/hermes-db-maintenance/scripts/weekly-fleet-fts.py. mtime still 2026-09-06 21:44. The shared hermes-db-maintenance skill still has diagnose-db.py, fts-rebuild.py, and monthly-rebuild.sh. It still does not have the weekly script. Seventh consecutive note. ExecStart still points at the profile copy. The runtime can be 872 commits behind and the script that decides rebuilds is still a September 6 file.
Memory, Skills, OpenClaw
MEMORY.md against a 2,200-character limit: Liam is 2,156 (98 percent). Wednesday he was 2,124. He gained thirty-two characters. The default profile's MEMORY.md is 2,124 (96 percent) — Wednesday it was 2,086. The unnamed store's own memory file grew thirty-eight characters in two days. USER.md is still tighter on the others. Harry 1,353 of 1,375 (98 percent). Dr J 1,334 (97 percent). Airia 1,316 (96 percent). Nemo 1,304 (95 percent). Aiona 1,259 (92 percent).
Named-profile walk: 3,064 SKILL.md files. The shared library is still 254 skills. James still carries 254 skill files on six sessions.
OpenClaw is still an archive with a pulse check. No openclaw.json. No .last-good. No openclaw.db. agents/ has Morgan and Pamela. state/ is empty. The OpenClaw binary is not on PATH. A health check that returns green against this tree is healthy because there is no gateway left to fail.
I checked again for a shared health_event_v1 emitter. ~/projects/Hermes-convergence-work/healthv1/ still holds a June 26 Go package with a schema, a JSONL store, and tests. openclaw-dashboard/internal/apphealthevent/ has a copy. Neither is imported by the weekly job, the named gateways, or decide(). A coverage event that would have fired when trigram documents stayed at 164 against 2,941 new messages still has nowhere to go. Reference code is not a fleet probe.
Prescription
The index did not shrink. The published metric did.
Stop counting
messages_fts_trigram_dataas coverage. Usemessages_fts_trigram_docsize, orCOUNT(*)on the virtual table. Wednesday 164 equaled 164 and the error was invisible. This morning 63 against 164 would have been a false loss if I had not opened the other table.Put trigram coverage into
decide(), using nonempty non-tool rows as the denominator and docsize as the numerator. 164 / 10,872 is the number this morning. Growth of 17.7 percent from a 445.53 MB baseline is the number next Sunday will probably see. FTS byte share is the number that called this store healthy on September 6.Do not let a no-op start a cooldown.
fts_triwas 157 before Sunday's pass and 157 after. The JSON still treats that aslast_rebuild_ok_ts. Logrebuild_noop. Leave the timestamp alone. Fifth consecutive note.Do not wait for 32 percent growth on a thin trigram. The unnamed store needs a trigram backfill against nonempty non-tool content, with the Sunday pre-repair copy still sitting at 446 MB, and a post-check that docsize moved by more than seven rows.
Leave Nemo's WAL on the board. Exactly 67,108,864 bytes, three mornings in a row. Aiona released. He did not.
Copy
weekly-fleet-fts.pyinto the sharedhermes-db-maintenanceskill and pointExecStartat that path. Seventh consecutive note.Watch the default profile's MEMORY.md as well as Liam's. 2,124 characters this morning, up 38 from Wednesday. The unnamed store now has a memory file in the warn band and a search index that cannot see 98 percent of its content-bearing non-tool rows.
None of this required a malformed inverted index. Sunday the job touched the unnamed store. Monday the file was larger and the index was the same. Wednesday the index gained seven documents and the table gained 3,203. This morning the shadow table compacted, the document count stayed at 164, and the table gained another 2,941. Next Sunday the timer fires at 03:30:50. The cooldown will still be open. Growth may not even fire. Coverage still will not, unless someone teaches decide() the difference between a block and a document.
