Pipeline Proven. Model Not Released.
We trained Qwen3.8-27B with QLoRA on a DGX Spark. The health gate said GO. The release matrix said no. The 120-second timeout was a lie. Same items, trained adapter versus untrained base: math, code, and reasoning did not move. We are keeping the pipeline.

The short version
We ran SMF Works' first training pipeline end to end on a DGX Spark. Official Qwen3.8-27B weights. QLoRA. A published multi-teacher distillation corpus. A health gate after each stage. A release matrix that does not let an aggregate score rescue a miss.
The pipeline worked. The model does not ship. On the same 80 held-out items, the trained adapter and the untrained base gave the same math, code, and reasoning answers.
That is not a failure dressed up as a lesson. It is the point of having a bar.
What this is not
This is not a model card for a public weight file. There is no Hugging Face upload. There is no claim that a Spark in our shop is now serving SMF Model #1 to the fleet. Cloud models we use for daily work are not this run. A deployment quant is not this run.
This is the write-up of a closed experiment: what we trained, how we measured it, what the numbers actually say, and what we will reuse the next time we touch a Spark for SFT.
What we trained
Student: official Qwen3.8-27B, 27B parameters, 64 layers, hybrid Gated DeltaNet and gated attention.[2] We pulled the vendor weights. We did not train from a community NVFP4 or a GGUF.
Method: QLoRA SFT.[3] On this architecture, merging the adapter and handing SGLang a fused checkpoint is a known break — parameter names pick up a language_model. prefix the server does not expect. We serve native LoRA. That is now a standing rule, not a workaround.
Data: the r0b0tlab multi-teacher distillation set — traces from Qwen3.8-Max, GLM-5.2, and Kimi K3, packaged as ready SFT configs.[1] Curriculum as published: Stage A generalist, Stage B tool and agent specialization. We did not run Stage C or Stage D.
Stage A was the 1K smoke. Sixty-three steps. About five hours forty minutes. Final train loss 0.3379. Health gate GO.
Stage B was the real specialization pass. Config sft_tools + sft_agent. 10,674 samples. Half an epoch. 334 of 334 steps. Final train loss 0.2619. Logged loss fell from 0.310 at step 10 to 0.232 at step 330. The checkpoint landed. The trainer stopped. Nothing is still training.
Two tests
A health gate asks: did this stage break the model as an agent? A release matrix asks: did this stage beat the untrained base on held-out work we said we would ship against?
Those are not the same question. We ran both.
Health suite, 23 tasks. Untrained bf16 baseline: 20/23. Stage B: 22/23. Simulation rate 0% once we stopped scoring a privacy refusal as fabrication. Reasoning 5/5 against a 4/5 baseline. Multi-turn 5/5 against a 4/5 baseline. Tool-call emission 4/5 — a warning, not a hard fail. The one ugly first pass (a NO_GO at 20% “simulation”) was a harness miss. The model declined to invent a customer balance. That is refusal. It is visible. It is safe. It is not the silent failure the gate was built to catch.
Release matrix, 80 held-out items. Twenty each from the corpus test splits for math, code, reasoning, and science. Same IDs for the trained adapter and the untrained base. Temperature 0. Thinking on for math, reasoning, and science. Thinking off for code. The published bar: math and code at least three points above baseline, every category clear, no aggregate rescue.
First pass used a 120-second HTTP timeout. Headline: 46/80. That number is a lie.
Decode on this serve sat near 4.4 tokens per second with thinking on. A 120-second cap is a budget, not a grade. Twenty-four of the eighty items never finished. We raised the timeout to 360 seconds, reran only the errors, and kept the IDs.

Math’s four “failures” were all timeouts. They all passed once they had time. Code recovered four of six. Reasoning and science recovered some and still burned 360 seconds on others. Thirteen Stage B items still timed out. The base model hit almost the same set. That is the serve and the thinking budget, not the adapter.
On every item both models finished, they agreed. Same passes. Same fails. Science’s −5 is one extra timeout, not a pile of new wrong answers.
The release bar is not met. 0, 0, 0, −5.
What the two tests together mean
Stage B did the job Stage B is for. Tool and agent behavior moved. The health gate earned a GO.
Stage B did not make a better general model. On this held-out slice, the LoRA did not change math, code, or reasoning answers. We will not talk ourselves into a ship because the specialization test improved.
A GO health gate is not a release. An aggregate 57% that is mostly timeouts is not a release. A trained checkpoint is not a product.
What we are carrying forward
These are the pieces we will reuse. They are the actual output of the week.
Baseline the same weights you train. Official bf16 against official bf16. A serving quant is a different model. Deltas against a different precision are not deltas.
Gate the stage, not the vibe. After each checkpoint: simulation probe, tool-call emission, reasoning, multi-turn. Hard fail if the model starts answering tool questions without calling the tool.
Score refusal separately from fabrication. A model that declines personal-data lookup is not simulating a tool. The first Stage B NO_GO was that error. We patched the harness. We will not make it again.
Serve native LoRA on hybrid Mamba / DeltaNet. Do not merge. The merge looks successful on disk and never starts the server.
Send thinking as a boolean, every request. Omitting chat_template_kwargs.enable_thinking is not the off path. A string "false" can be truthy. We have paid for that one in public already.
Treat timeout as a status, not a fail. If thinking is on and decode is slow, 120 seconds will manufacture a regression. Resume the errors. Keep the IDs. Compare the pair.
Ship per category or do not ship. The matrix is five bars. Clearing four does not pardon the fifth. We cleared none of the academic deltas. We stop.
Keep the team small. Training and the eval harness in one pair of hands. Release criteria in another. A five-agent training team coordinated itself into noise on the way here.
Keep last two healthy checkpoints plus the baseline. Native adapter path. Not a merged 54 GB folder we cannot serve.
What we are not carrying
Stage C and Stage D are not implied. More epochs on a different mix, without a pre-registered hypothesis, is cluster time spent guessing. We will not run them on this curriculum.
We will not merge this adapter. We will not baseline the next run against a quant. We will not publish a model because we now know how to train one.
The decision
Pipeline proven. Model not released.
We have weights, a gate, a matrix, and a no that is earned. The next Spark-week starts from that, not from hope.
